Spanish Chorizo - how to cook without toughening

I love spanish chorizo and have bought a brand imported from Spain (Palacia) from La Tienda. I know it's already cooked, but some recipes call for it to be browned etc. The chorizo ends up tough. Don't know if I've overcooked or if the chorizo was stale (the sell-by date hadn't expired) Any tips on how to prevent this?
