Smoking Pork Shoulder Before Oven?

I am cooking pulled pork for a large event. I am starting with 4-20lb bone in pork shoulders. In the past, I have done them in a 200-degree oven for 12-14 hours with very good results, but I was thinking about stepping it up this time. My thought was that I could smoke them in my grill with hickory chips, but with shoulders that big, how long would I have to smoke them to make it worth it? Also, would this cut down on cooking time? With 12 hours in the oven, I would only have about 4-5 hours to smoke them, but with shoulders that big, would it even make a difference? I appreciate any advice.
