What went wrong with my tamales?

I finally decided to try my hand at making tamales the other day, but something went wrong. Once they were done steaming I took one out to try and it was really dry. I was surprised by this as I used 1 cup lard to my ~6 cups of corn meal. Once I removed all the tamales I noticed the bottom of the pan was filled up with what looked like almost a cup of fat. It all came out, why?

I have 2 guesses:

1. I filled up the pan with too much water and when it started boiling it boiled over and above the steamer basket onto the tamales.

2. When I added the stock from the meat I braised into the cornmeal/lard mixture it was too hot. While I was assembling the tamales I would notice the fat separating.

3. I used yellow corn meal instead of masa.

I searched for answers but came up short. I'd like to make em again but don't want this to repeat. Help? =)
